Migrating from HubSpot to Gerhom Sales CRM: a 21-day playbook

Why more SMBs leave HubSpot after 18 months, and how to migrate without breaking your sales pipeline.

Why we left HubSpot

For 18 months, we paid HubSpot Sales Hub Professional for 8 reps: €6,240/year. We started on the FREE plan in 2024, then Starter, then Pro to unlock automation and advanced reports. At our annual renewal in April 2026, two problems became critical:

  1. Marginal cost per additional user reached €90/month/seat. Going from 8 to 12 reps would have cost €12,960/year.
  2. Product complexity was discouraging. Our reps used 15% of features. The rest was either unreadable or locked behind Enterprise.

I decided to test Gerhom Sales CRM on a 3-week parallel run. Here is what happened.

Week 1 — Audit and prep

List the HubSpot features your team actually uses every day. For us:

  • B2B pipeline with 6 stages
  • Email sequences (3 active)
  • Quote and invoice templates
  • Email open tracking
  • Two-way Gmail sync
  • Weekly per-rep reporting

We found that the team never used: chatbots, marketing automation, snippets, playbooks, complex workflows, advanced lead scoring, or any custom report beyond 3 templates.

Week 2 — Import and reconfigure

Gerhom does intelligent column mapping. Our import of 4,200 contacts took 8 minutes. We took the migration as an opportunity to clean up: 23 zombie deals (no activity for 4+ months) were archived. Pipeline went from 78 to 55 — much sharper forecasting.

Week 3 — Gradual switchover

Don't shut HubSpot off cold. Keep it read-only for 30 days while reps get comfortable.

By day 14, no rep was opening HubSpot. Day 21, we cancelled the renewal — €6,240 saved over the next year.
